Realeeza — Shared Launch Plan

For: Abobakr + Mazen — a living document we both edit. Last updated: 2026-04-18 Status: Draft v1 — ready for Mazen review.

How to use: This is our shared doc. Both edit. Every decision has an owner (A = Abobakr, M = Mazen, BOTH). ✅ = decided, ⏳ = pending, ❓ = needs Mazen input.

1. What we've agreed (as of 2026-04-18)

Decision Choice Owner Status
Platform Salla (not Zid) BOTH
Inventory model Dropshipping-first — no big stock upfront BOTH
When we buy inventory Only after a SKU proves itself (top performers) BOTH
SKUs at launch 10–20 SKUs, some with variant colors BOTH
Capital Open — no big stock buy, so low upfront M
Brand name Realeeza BOTH
Market KSA-first (Riyadh, Jeddah priority) BOTH

2. Role split

Mazen (KSA operator): - Supplier/dropship relationships (Knawat, local wholesalers, Turkish/Dubai imports later) - Saudi CR, bank account, VAT handling - Customer service (WhatsApp + calls in Saudi dialect) - Last-mile issues, returns, quality checks on samples - Local marketing, influencer relationships, Saudi trust signals

Abobakr (brand + automation): - Salla store setup, theme, product pages - All automation (n8n flows — abandoned cart, post-purchase, IG DM, daily dashboard) - AI content pipeline (Shorts, product descriptions, ads) - Paid ads setup (Meta, TikTok) - Analytics + weekly performance reports

Joint: - SKU selection (Mazen knows Saudi buyer, Abobakr knows data) - Pricing decisions - Profit split review (every 3 months)

3. Open decisions — need Mazen input ❓

Before we start Day 1, we need answers. Mazen: edit this section directly with your reply.

  • Saudi CR status: Do you already have a Saudi commercial registration (CR) we can use? Or do we start as sole-proprietor on Salla (allowed, but less trust)?
  • Mazen: ___
  • Bank account: Joint business account or sole-owner (yours)?
  • Mazen: ___
  • Profit split proposal: 40% Mazen / 40% Abobakr / 20% reinvest (first 6 months). Agree, adjust, or counter-propose?
  • Mazen: ___

3.2 Product

  • SKU categories — your gut, which sells best in KSA right now?
  • (a) Everyday essentials (light necklaces, studs, 49–149 SAR)
  • (b) Statement pieces (layered necklaces, hoops, 149–299 SAR)
  • (c) Gift sets / bundles (249–499 SAR)
  • Mazen pick top 2 (we'll start there): ___
  • Dropship supplier — first choice:
  • (A) Knawat (qnawat.com) — Arabic dropship platform, zero inventory, fastest to market ✅ recommended for week 1
  • (B) Turkish/Dubai import (CIF) — trending but longer lead
  • (C) Saudi wholesaler (Jeddah/Dammam) — add from week 3
  • Mazen: ___
  • "Proven performer" criteria — when do we buy inventory? Proposal:
  • Minimum 10 orders in 14 days, AND
  • Return rate under 10%, AND
  • Margin stays above 50%
  • Mazen: agree / adjust? ___

3.3 Brand & comms

  • Instagram handle: @realeeza vs @realeeza.ksa vs @realeeza_sa?
  • Mazen: ___
  • Founder face: You comfortable being the face of the brand in "About Us" + WhatsApp? Saudi buyers trust a named Saudi founder vs anonymous brand.
  • Mazen: ___
  • WhatsApp Business number: Use your personal Saudi +966 or buy a new line?
  • Mazen: ___

3.4 Shared workspace

  • Where do we keep this plan + sync? Options:
  • (a) Google Docs (both edit, familiar, free) — Abobakr's recommendation
  • (b) Notion (more structured, free for 2 users)
  • (c) This doc + WhatsApp voice notes (simplest)
  • Mazen preference: ___

4. 14-Day plan

Days Owner Outcome
1–2 (Day 0 = Mazen answers Section 3) A Salla store live, domain, Mada/Tabby/Tamara set, Arabic primary
3–5 A + M 10–20 SKUs imported from Knawat, descriptions written, SEO done
6–7 A Trust stack: About, Shipping, Returns, Size guide, Legal, 10 seeded reviews
8–10 BOTH Social launch: IG (9-grid), TikTok (5 vids), WhatsApp Business, Snapchat
11–12 A Automation: abandoned cart, post-purchase, IG DM bot, daily dashboard
13–14 BOTH Soft launch: 50 Mazen contacts + 500 SAR paid ads test + 3 micro-influencer seeds

Target launch date: May 2, 2026 (14 days from Day 0 = Mazen answers Section 3).

5. Performance targets

Honest. If we miss Month 1, we stop and rebuild — we don't "scale past" a broken offer.

Window GMV target (SAR) Orders What it means
Launch week (May 2–8) 2,500 15–20 Warm list + Mazen contacts
Week 2 (May 9–15) 4,000 25–35 Paid ads should start converting
Month 1 end (~May 16) 8,000 cumulative 60+ Minimum-viable demand signal
Month 2 (June) 20,000 150+ Scale winning ads + influencers
Month 3 (July) 40,000 300+ Brand loop forming
End of Q3 (Sept) 100,000/mo 500+ 30K SAR net profit target

Kill switch: If Month 1 GMV < 4,000 SAR — pause ads, don't spend more, rebuild catalog positioning together.

6. Automation — our unfair advantage

Abobakr's n8n-studio pipeline already does all of this for his own content. Bolting it onto Realeeza is ~3 days work, not 3 weeks. Mazen doesn't need to understand how — just approve the outputs.

  • Abandoned cart recovery — WhatsApp + email at 1h / 24h / 72h
  • Post-purchase flow — thank-you WhatsApp with care PDF, 3-day review ask, 14-day re-purchase offer
  • IG DM auto-responder — FAQ answers auto, complex questions → Mazen's inbox
  • Daily dashboard — orders, revenue, top SKU, inventory alerts → WhatsApp to both of us
  • Weekly AI content — pulls top SKU → 3 Shorts + 5 posts auto-generated, wait for Mazen's thumbs-up

7. Realeeza Bot — optional

Abobakr's proposal — Mazen veto if it's too much:

A WhatsApp-native bot (not Telegram — Saudi customers live in WhatsApp) that: 1. Answers product questions 24/7 in Saudi dialect 2. Tracks orders (customer types order #, gets status) 3. Handles sizing questions (asks measurements, suggests SKU) 4. Books WhatsApp video calls with Mazen for high-intent buyers (cart > 200 SAR) 5. Collects reviews 7 days after delivery, offers 10% off next order

Cost to build: ~1 week Abobakr's time, uses existing n8n-studio infrastructure. Cost to run: ~50 SAR/month (Meta WhatsApp Business API). Decision needed: Build in Week 3 (after launch proves demand) or skip for v1? - Mazen: ___

8. Partnership rules

Open-for-discussion defaults — Mazen edit:

  1. Disagreement on product line: Default = Mazen decides (closer to the customer). OK?
  2. Exit clause: If one of us wants out — 90 days notice + buyout at fair market value. OK?
  3. Abobakr scaling his consulting: If capacity tightens, we hire a 2-hrs/day VA in month 3 (~1,000 SAR/mo) before Realeeza suffers. OK?
  4. Unsold inventory at 6 months: 50/50 loss share. OK?
  5. New SKU approval: Either can propose; both must agree before we commit > 2,000 SAR to a SKU.

9. What each of us needs from the other

Abobakr needs from Mazen: - Section 3 answers (blocker — can't start Day 1 without these) - 2 hrs/week for SKU review + weekly call - Your Saudi WhatsApp as primary customer-facing number - Honest "this won't work in KSA" pushback when you see it

Mazen needs from Abobakr: - Salla store live + branded (no excuses after Mazen's answers) - Weekly plain-language performance report (no jargon) - All automations built, tested, and explained in 5 minutes or less each - Responsive within 24h on WhatsApp for blockers

10. Next steps

Immediate: 1. Abobakr pushes this doc to a shared Google Doc, sends Mazen the link. 2. Mazen fills Section 3 directly in the doc. 3. One 30-min WhatsApp call once Section 3 is filled — resolve any ❓ that came up.

Once Mazen replies: - Day 0 starts (Salla store + domain). - Store live by Day 2, catalog done by Day 5, launch Day 14.

This is our project, together. Mazen — feel free to change or strike anything you disagree with.
